Set up the performance score

Do it with One: "What was the average performance score in the 2026 annual review, by team?"

The Scoring system setting decides how a review calculates each person's overall score. Choose Final question to ask the manager for an overall rating, Custom weights to calculate the score from rating questions with weights per section and review type, or Without score. Customers also call this the overall rating or weighted score.

Before you start

  • Choose the score mode while the review is a Draft. It can't be changed after launch.
  • The final score uses your company score scale (for example 1 to 5) from Settings → People → Reviews. See Set your company's score scale.

The three modes

Mode How the score is calculated Plan
Final question An Overall performance rating question is added at the end of the Self review and Manager questionnaires. The person's score is the manager's answer. The self review answer is shown for comparison only. Business and Enterprise
Custom weights Each section gets a weight, each review type gets a weight, and the score is calculated from the mandatory rating questions in the weighted sections. Enterprise
Without score No performance score. Answers, insights and action plans still work. Business and Enterprise

Steps

Choose the mode

  1. Go to Performance → Reviews and open the draft review.
  2. Click Edit and open Scoring system (or choose it in the New review wizard).
  3. Select Final question, Custom weights or Without score.

Set section weights (Custom weights)

  1. In the draft review's Questionnaire, click Weight range.
  2. In the side panel, open the tab of a review type, for example Manager.
  3. Give each section a weight in %. The weights of one review type must add up to 100%. Click Distribute remaining to give the rest to the remaining sections.
  4. Repeat for each review type you want to score.
  5. Open the Total tab (Give a weight to your types of reviews) and give each review type a weight. These weights must also add up to 100%.
  6. Click Save.

Turn on real-time scoring for managers (Enterprise)

  1. Go to Settings → People → Reviews.
  2. In Dynamic scoring, turn on Activate dynamic scoring.
  3. Managers answering a manager review in a Custom weights review now see Estimated score: X / Y update as they answer.

How the score is calculated (Custom weights)

Every rating answer is converted to a 0–1 value on its own scale, then:

  1. Section score = average of the answered rating questions in the section.
  2. Evaluation score = sum of (section score × section weight).
  3. Review type score = average of all evaluations of that review type (for example, all peer reviews of one person).
  4. Final score = sum of (review type score × review type weight), shown on the company scale.

Worked example on a 1–5 company scale, for one person:

Step Manager review Self review
Section "Results" (weight 60%) Ratings 4 and 5 → 0.75 and 1.00 → average 0.875 Rating 5 → 1.00
Section "Teamwork" (weight 40%) Rating 3 → 0.50 Rating 4 → 0.75
Evaluation score (0–1) 0.875 × 0.6 + 0.50 × 0.4 = 0.725 1.00 × 0.6 + 0.75 × 0.4 = 0.90
On the 1–5 scale 1 + 0.725 × 4 = 3.9 1 + 0.90 × 4 = 4.6
Review type weight 70% 30%

Final score = 3.9 × 0.7 + 4.6 × 0.3 = 2.73 + 1.38 = 4.11 / 5.

Rules and behavior

  • If the section weights of a review type don't add up to 100%, then the review can't be launched ("Weights don't add up to 100%").
  • If a section has no mandatory rating question, then it can't carry weight.
  • If a review type has 0% weight in Total, then it doesn't count towards the final score. You can still click Add score to calculate a separate score for comparison.
  • If a person is missing an evaluation that counts towards the final score, then the final score isn't calculated and the score shows "Final score could not be calculated due to missing reviews".
  • If a pending evaluation is deleted, then the person's score is recalculated without it.
  • If Allow review edits is on and a reviewer resubmits, then the scores and insights update automatically.
  • If Activate dynamic scoring is on, then only the manager filling in a Manager evaluation in a Custom weights review sees the estimated score. Employees never see it while answering.
  • If you change the company score scale, then only reviews scheduled or launched after the change use the new scale.

Limitations

  • You can't change the score mode after launch.
  • You can't override or manually adjust a calculated score.
  • You can't use Custom weights without Enterprise. Companies on Business see it as an upgrade option.
  • You can't turn on real-time scoring for some reviews only. Activate dynamic scoring applies to every Custom weights review in the company.
  • You can't weight individual questions. Weights apply to sections and review types.

Troubleshooting

  • Symptom: "Managers don't see the estimated score." → Cause: Activate dynamic scoring is off, the review doesn't use Custom weights, or the company isn't on Enterprise. → Fix: check all three in Settings → People → Reviews and Edit → Scoring system.
  • Symptom: "The estimated score doesn't appear until the end." → Cause: the estimate needs an answer in every weighted section. → Fix: answer at least one rating question in each weighted section.
  • Symptom: "In a Custom weights review with Include competency assessment, one person has no final score." → Cause: the person's job has no competencies assigned, so the weighted Competencies assessment section has nothing to score. → Fix: before launching, make sure every person's job has competencies in the job catalog, or don't give weight to the competencies section. For a launched review, contact Factorial support.
  • Symptom: "A person has no final score." → Cause: one of the evaluations that counts towards the score is still pending, or the review is Without score. → Fix: remind the reviewer, or delete the pending evaluation if it won't be answered.

FAQ

1. Does the self review count in Final question mode?

No. Only the manager's Overall performance answer sets the score. The self review rating is shown next to it for comparison.

2. Can peers' reviews count for 50% of the score?

Yes, with Custom weights: set Peer to 50% in the Total tab.

3. Does the estimated score change the final score?

No. It shows the same calculation in real time before the manager submits.

4. Do employees see their score?

Employees see their published results after the review is finished, unless Restrict results visibility is on. See Review features, visibility and launch.
